If you answered Yes to any of these questions, you will benefit from what I am going to share with you, because I was exactly like you not so many years ago. But because of what seemed like pure chance at the time, I found a way to change everything.
On December 1, 1984, at the age of thirty-five, I bought Girl Friday Telephone Answering Service, an ailing telecommunications business in my hometown of bend, Oregon. The total purchase price was $ 21,000, the down payment was $ 5,000, which I borrowed. There were seven employees, 140 small clients ($40 a month each), and 400 square feet of office space.
I changed the name to Centratel to reflect changing times, and then set out to lay new routes, as any new business owner does. But it didn’t happen.
Despite the growing volume, our profit did not grow. My business was a mess, always on the verge of disaster, and my personal life, whatever it was, was in ruins. I went through a divorce for a year and then did my best to raise my two children as a single guardian. Business was bad.
For a decade and a half, I endured constant upheaval, working long, long hours-often more than a hundred hours a week-and always just making money.
I got sick from the pressure, but I turned on the power anyway. The only thing that would have stopped me would have been if I had collapsed from stress and sheer fatigue (and after fifteen years of relentless pressure, that was more than possible).
If it’s that bad, why don’t I just quit and get a full-time job? To be honest, I was terrified of going back to work as someone else’s employee. The thought of traditional work sent a shiver down my spine. After all these years of being alone, working for someone else would be a nightmare for both me and my employer. I reasoned that if I was in hell, at least this was my hell.
One night, about three o’clock in the morning … I woke up again, exhausted, with an unsecured salary less than a week later, when I suddenly stopped thinking about job details, business philosophy, complex theories, or some last-minute divine intervention.
Without any persuasion, and for no apparent reason, two simple, pragmatic questions popped out of the darkness: What have I been doing wrong all these years? And since the end is near, what do I lose if I abandon past assumptions and look at things from a completely different angle?
Then answers came quickly
I know it sounds corny, but I experienced a kind of enlightenment. It struck me that the Centratel was just a self-contained mechanical device! It was—and is – no more than a collection of sequential systems: answering phone calls, selling, preparing wages, scheduling, handling complaints, and so on-each performed in a linear way, with one step following another step until the sequence for that particular system is complete and some result occurs. I saw that my way of thinking and managing was reactionary, defensive, and incredibly ineffective. I took the wrong position because the mechanics were invisible to me!
All I did was put out fires, unaware that they were the product of invisible, dysfunctional systems. These systems lived their own lives and operated in their 1-2-3 sequence without direction, producing results that were at least unpredictable and at worst debilitating.
My business got out of control because I was coping with the random results of unmanaged systems. My life was a mess-not because I was a failure or an unfortunate victim of circumstances, but because most of the systems in my life were out of control. Out of control, these inefficient secondary systems made up the dysfunctional primary systems of my life: Business, Health, and relationships.
But now I had a solution. I took the Centratel apart, fixed the parts one by one, and put them back together. If I did, it seemed reasonable to me that the final product would be better.
We survived the wage crisis by borrowing money! Then I immediately started to turn my attention to creating three sets of documents that would help Centralel get on the right track:
I would create a strategic goal that would define us and set goals.
I would formulate General principles of work that would guide us in making decisions.
We will write out our working procedures, which will precisely define every recurring process of the business.
Stepping forward non-stop, we quickly began to see results as the confusion lessened and cash flow came under control. In the first six months, my work week was reduced from one hundred hours to sixty. Then, over the next six months, it dropped below forty. Over the next two years, our customer base grew from three hundred to seven hundred, as my working hours were still being cut.
It took a long time to fix it, actually five years. But when I look back, it’s understandable, because we worked out the details of the system methodology from scratch. We invested (and sometimes unknowingly spent) time and money experimenting with new concepts, trying to find the right managers, and coming across system documentation.
Despite the setbacks and additional workload, my physical involvement in the day-to-day operations of the company continued to decline. Today, I only spend a couple of hours a week working on the Centratel business. One of these hours is for our weekly staff meeting, and the other is for paying bills and participating in various research projects.
If we did it again without developing the process from scratch, it would take less than a year and a half to achieve the lifestyle and income I currently enjoy.
After I shared my new system approach with many other business owners and saw that it worked for them, I decided to turn it into a Book. I couldn’t imagine how it would be received! I have been blessed to help thousands of business owners, both large and small, implement the “work of the system methodology” since its initial release. Who would have thought all those years ago, when I was literally begging to borrow money to earn a salary, that now I would be seen as a
international body for improving business systems!
